Nvestor Allocation Framework

The next allocation opportunity is not technology versus non-technology — it is the migration of economics across the AI stack, from technological promise to economic necessity.

Francesco De Leo Kaufmann September 30, 2026 4 min read Capital

“The capex has already been announced. Now follow the cash.”

The sequence is simple: GVI → Economic Capture → ROIC vs. Cost of Capital → Valuation → Allocation. Capital now flows to where velocity, utilization and cash conversion align — and away from spending that expands the asset base faster than it produces cash.

The first phase rewarded building. The next rewards earning. Do not pay for spending. Pay for productive capital.

01

The Four Regimes

Velocity · capture · returns · allocation logic

Compounders

Rising velocity, strong economic capture, improving returns. Allocation logic: increase conviction.

Priced Leaders

High velocity, strong capture, durable returns. Allocation logic: hold; watch expectations.

Conversion Tests

High velocity, incomplete capture, unproven returns. Allocation logic: wait for cash proof.

Capital Traps

Falling velocity, weak capture, deteriorating returns. Allocation logic: reduce / reassess.

03

Allocation Zones

Structural thesis · financial test · representative exposure

Power & Grid

AI demand collides with constrained electrical capacity. Test: pricing power + backlog conversion + time-to-power. Exposure: Schneider Electric · Siemens Energy.

Advanced Semiconductor Infrastructure

Compute growth increases dependence on manufacturing and packaging bottlenecks. Test: utilization + pricing + capital discipline. Exposure: TSMC.

Cooling & Data-Center Infrastructure

Higher compute density raises thermal and physical requirements. Test: orders → deployment → cash conversion. Exposure: Vertiv / infrastructure ecosystem.

Hyperscale Cloud

Capacity becomes valuable only when enterprise demand fills it. Test: capex → utilization → FCF. Exposure: Amazon · Microsoft.

Enterprise Distribution

Cheaper intelligence increases the value of customer and workflow ownership. Test: monetization per installed user / workflow. Exposure: Microsoft · Meta.

Agentic Security

Greater AI autonomy creates permanent governance and security demand. Test: recurring revenue + operating leverage. Exposure: Palo Alto Networks.

Governed AI Deployment

Enterprises pay for operationalization, not model access alone. Test: deployment → recurring revenue → FCF. Exposure: Palantir.

Frontier Models

Strategic importance remains high, but capital requirements escalate. Test: revenue growth must outrun compute obligations. Exposure: Anthropic.

Capital-Intensive Legacy Industries

Transformation capital competes with repair capital. Test: ROIC recovery + balance-sheet flexibility. Exposure: autos · chemicals · other repair-mode sectors.

04

Where Conviction Should Rise

And where the burden of proof is climbing

  1. Power, packaging, cooling and grid infrastructure sit closest to unavoidable constraints. signal: Own the constraint; own the economics.

  2. Hyperscale capex becomes attractive only when demand converts rapidly into recurring cash. signal: Capacity earns its multiple only when demand fills it.

  3. As models converge, customer ownership and workflow integration gain bargaining power. signal: Where AI reaches the customer, value accrues.

  4. Agentic adoption structurally expands identities, permissions and attack surfaces. signal: Autonomy makes governance a permanent line item.

  5. Technological leadership increasingly has to outrun fixed compute commitments. signal: Revenue must outrun compute obligations.

  6. Unutilized infrastructure converts strategic ambition into depreciation and duration risk. signal: Idle capacity is depreciation, not strategy.

  7. Capital used to repair existing businesses competes directly with capital available for new profit pools. signal: Repair capital competes with future profit pools.

05

Board-Level Implications

Govern AI as capital allocation, not a technology program

Five Takeaways

The rotation happens inside AI

  • AI is becoming a financial selection mechanism. Technology leadership without superior returns will be repriced.
  • Scarcity is moving toward the physical stack. Power, packaging, cooling and grids increasingly control the economics of deployment.
  • Capital productivity is replacing capex as the key test. The decisive variable is the speed from investment to utilization to cash.
  • Higher-for-longer raises the cost of being early. Idle capacity, delayed power and distant monetization become increasingly expensive.
  • The next rotation happens inside AI. Models → Bottlenecks → Utilization → Distribution → Security → Cash.
